How to Configure Google Workspace Gmail Confidential Mode to Prevent Data Exfiltration

The Email Exfiltration Problem

Email is inherently insecure. It was designed in the 1970s to pass plaintext messages between academic mainframes. In a modern corporate environment, this presents a massive data exfiltration risk. If a human resources director emails a PDF containing employee salaries to the CEO, there is absolutely nothing preventing the CEO from clicking “Forward” and sending that PDF to a competitor. Even worse, the CEO could click “Print” or “Download” and save the PDF directly to an unencrypted personal USB drive.

Standard email encryption (like TLS) only protects the data while it is moving across the internet. Once the email lands in the recipient’s inbox, the security perimeter evaporates. The sender completely loses control of the data.

To regain control over sent data, enterprise organizations deploy Google Workspace Gmail Confidential Mode. Confidential Mode fundamentally alters the architecture of an email. Instead of sending the actual text and attachments to the recipient’s inbox, Gmail sends a cryptographic link. The actual data remains securely locked on Google’s servers. Because the recipient is only viewing a projection of the email, the sender retains absolute administrative control. They can set expiration dates, forcefully revoke access at any time, and completely disable the recipient’s ability to forward, copy, print, or download the contents.

Step 1: Enabling Confidential Mode in the Admin Console

Confidential Mode must be explicitly enabled at the organizational level before end-users can leverage it.

  1. Log into the Google Workspace Admin Console (admin.google.com) using super administrator credentials.
  2. Navigate to Apps > Google Workspace > Gmail > User settings.
  3. Scroll down to the Confidential mode section.
  4. Check the box to Enable confidential mode.

You can apply this globally to the entire root domain, or you can restrict it to specific Organizational Units (OUs). For example, you might enable it for the Legal and HR departments, but disable it for the Customer Support team.

Crucial Compliance Note: Before enabling Confidential Mode, consult your legal department. Because Confidential Mode emails can automatically expire and delete themselves, they can complicate eDiscovery and legal hold requirements if your corporate archiving system (like Google Vault) is not configured correctly to intercept them.

Step 2: Composing a Confidential Email

Once enabled, the feature integrates seamlessly into the standard Gmail interface for the end-user.

When the HR director clicks “Compose” to write an email, they will see a new icon in the bottom formatting toolbar: a small padlock with a clock on it (Toggle confidential mode).

Clicking this icon opens a security configuration window containing two primary control pillars: Expiration and Passcodes.

Step 3: Setting the Expiration Horizon

The first pillar is the self-destruct timer. You must choose an expiration date ranging from “1 day” to “5 years.”

If you set the expiration for 1 week, the recipient can read the email normally for exactly seven days. On the eighth day, if they open the email in their inbox, the body of the email will be completely blank, replaced with a message stating, “This email has expired.” The data is mathematically inaccessible. This ensures that sensitive data does not sit dormant in a recipient’s inbox for years, waiting for an attacker to compromise the account.

Step 4: Requiring SMS Passcode Authentication

The second pillar provides Identity Verification (Zero Trust).

If you select “Standard,” the recipient simply clicks the link and views the email. If the recipient’s email account is compromised, the attacker can also read the email.

To prevent this, you select SMS passcode. When you click Save and attempt to send the email, Gmail will pause and demand that you type in the recipient’s physical mobile phone number.

When the recipient opens the email, they will not see the text. They will see a Google prompt requiring them to request a passcode. Google autonomously sends a text message to their phone. They must type that SMS code into their browser to decrypt the email. This forces multi-factor authentication on a per-email basis, ensuring that even if the recipient’s email password was stolen, the attacker cannot read the confidential message without also possessing the physical mobile phone.

Step 5: The Recipient Experience and Restrictions

When the recipient successfully opens a Confidential email, the interface looks slightly different. The email is wrapped in a distinct blue border.

More importantly, the recipient’s web browser is heavily restricted by Google’s frontend code:

  • The Forward button is completely missing.
  • If there are PDF or Word document attachments, the Download and Print icons are disabled. The user can only view the documents in the secure web previewer.
  • If the user attempts to highlight the text of the email and press Ctrl+C (Copy), the browser will actively block the action.

(Note: While Confidential Mode mathematically blocks standard digital exfiltration, it cannot prevent analog exfiltration. A highly motivated user can always take a photograph of their computer monitor with their smartphone).

Step 6: Premature Access Revocation (The Kill Switch)

The ultimate power of Confidential Mode is the Kill Switch. Because the email was never actually delivered—it is simply being projected from Google’s servers—the sender can sever the connection at any time.

Suppose you send a highly sensitive contract to a vendor with a 1-month expiration date. Three days later, the vendor negotiation completely collapses. You do not want them to have access to the contract for the remaining 27 days.

The sender simply navigates to their Sent folder in Gmail, opens the specific sent email, and clicks the massive Remove access button.

The exact millisecond that button is clicked, the link in the recipient’s inbox is dead. If they try to read the email, they are blocked. The sender has successfully clawed back the data after it left the corporate perimeter.
